From AI Experiments to Impact: What Customers Expect Now

From AI Experiments to Impact: What Customers Expect Now

I’ve had the privilege of participating in ongoing roundtable discussions between Microsoft leaders and hundreds of customer executives over the past year. Many of these customers represent Frontier Firms—companies that are actively integrating AI into their core business operations, and our conversations focused primarily on realizing business impact through AI transformation. Across industries and geographies, global business leaders were aligned on three priorities for their AI investments.

First, AI initiatives must drive measurable business outcomes across top-line growth and bottom-line efficiency, while delivering clear customer value. Second, as AI becomes embedded in customer interactions, the real opportunity lies not just in automation, but in creating experiences that feel more human—preserving empathy and emotional connection at scale. Third, trust and security are non‑negotiable. Organizations need strong governance, data protection, and responsible AI practices to confidently deploy AI in customer‑facing scenarios. Taken together, these priorities reflect a consistent pattern in what leaders expect from AI today.

In this first article in a four-part series, we’ll explore these three themes through the customer experience (CX) lens. In the articles that follow, we’ll take a deeper look at each theme and how organizations are putting them into practice, drawing on what we heard from customers and highlighting real‑world examples.

Theme 1: Focus on Business Value

Throughout our ongoing customer conversations, one message comes through loud and clear: Leaders are moving beyond AI experimentation toward designing end-to-end processes and enterprise‑grade agents that deliver measurable business outcomes and create clear customer value. This shift requires prioritizing high‑impact use cases and scaling what works to multiply results across the organization.

From a CX perspective, the highest value AI investments are those that differentiate customer engagement while reducing effort across the entire lifecycle—from acquisition and onboarding to service and expansion. Examples include predictive insights that enable proactive customer engagement, personalized engagement that adapts in real time, and AI‑powered workflows that surface context, sentiment, and next‑best actions. Together, these capabilities help organizations increase win rates, improve retention, and resolve issues more effectively—driving value for both the business and customers at the same time.

Microsoft’s own experience in the SMB space illustrates how enterprise‑grade agents can unlock measurable business value at scale when applied to high‑impact use cases. Microsoft Corporate Vice President for Global SMB, Allison West Hughes, recently discussed this on the Simply CX podcast. Facing seller capacity constraints, the SMB team introduced an autonomous, agentic sales assistant—Agent Riley—to engage millions of small and medium businesses that could not be economically covered by human sellers alone. The goal was to deliver the same growth outcomes regardless of whether the interaction involved a human seller or an AI sales agent.

Agent Riley proactively reaches out to customers using real‑time context, guides buyers through their journeys, and seamlessly routes more complex opportunities to human sellers. Through continuous cohort‑based testing, the SMB team improved engagement, opportunity creation, and conversion outcomes—often outperforming traditional seller‑led and marketing‑led approaches—while delivering a more helpful experience for customers.

But Agent Riley’s impact isn’t driven by automation alone. It’s successful because it delivers sales interactions that feel helpful, relevant, and unmistakably human.

Theme 2: Maintaining a Human Touch

As AI becomes more embedded in customer interactions, leaders emphasize that humanity matters more, not less. The organizations seeing the greatest impact with AI use it not to replace human connection, but to strengthen it—bringing together customer context, intent, and insight in real time to anticipate customer needs; personalize engagement at scale; and free people to focus on moments where empathy, judgment, and customer understanding matter most. Whether guiding a seller through a complex decision, helping a marketer personalize engagement, or supporting a service professional during a sensitive interaction, AI can enable people to show up with greater relevance, confidence, and care—even in high-volume environments.

Across industries, customer conversations also emphasized the importance of maintaining the human element in customer interactions. Frontier Firms blend human and AI in thoughtful ways to create AI powered experiences that deliver great CX.

Virgin Money, one of the UK’s largest retail banks, is using Microsoft 365 Copilot and Copilot Studio to modernize how it engages customers across digital journeys. Working with Microsoft, Virgin Money consolidated multiple virtual assistants into a single AI-powered experience called Redi, designed to deliver faster, more intuitive, and more proactive interactions at scale. More than just a traditional support tool, Redi helps customers navigate complex banking tasks; guides them through journeys with high completion rates and satisfaction scores; and ensures seamless escalation to human experts when judgment, reassurance, or empathy are required. At the same time, Redi reduces friction by enabling more proactive customer engagement—such as automated customer address verification before replacement cards are sent—and provides real-time insights that help the company continuously refine its services. The result is a more effortless and trustworthy banking experience—one that scales efficiency without sacrificing personal connection.

Of course, scaling these kinds of human-centered experiences depends on something even more foundational: Trust.

Theme 3: Trust and Security Are Non‑Negotiable

As AI becomes deeply embedded in customer interactions, trust and security become practical, foundational requirements for organizations and customers alike. Customers naturally expect organizations to use their data responsibly, protect it by design, and apply AI transparently and ethically. At the same time, internal employees are more enthusiastic about AI initiatives when they are confident that necessary standards for data privacy, regulatory compliance, and system integrity are a top priority. When governance, security, and responsible AI practices are designed from the start, teams gain the confidence to apply AI to more meaningful—and more sensitive—customer moments. In this way, trust is an innovation enabler rather than a blocker.

Ford Motor Company demonstrates how trust and governance can accelerate AI transformation on a global scale. Facing increasing cybersecurity risk and operational complexity, Ford made a deliberate shift to a unified Microsoft security platform that includes Microsoft Defender, Microsoft Sentinel, Microsoft Purview, and Microsoft Entra. The platform embeds security, data governance, and Zero Trust principles into the foundation of Ford’s digital and AI initiatives. By integrating identity, data protection, and AI‑driven threat detection across its hybrid environment, Ford ensured that role‑based access, continuous monitoring, and compliance readiness were baked in from the start. Rather than slowing innovation, this security‑by‑design approach enabled Ford to scale confidently, using AI within a trusted enterprise platform that protects both customers and the business while supporting agility and resilience.

Looking Ahead: A Foundation for Human-Led, AI‑Powered Business Outcomes

Across industries, the message from customers is consistent. The future of AI‑powered outcomes in both customer experience and specific business functions rests on three pillars:

  • Value: AI must deliver measurable business results while creating clear, differentiated value for customers.

  • Human Touch: AI should enhance empathy, empower people, and strengthen—not diminish—human connection.

  • Trust: Secure, responsible AI is essential to earning and maintaining customer and employee confidence.

Together, these priorities form a foundation for organizations looking to scale from experimentation to impact. We’ll dive deeper into each theme in upcoming articles, exploring practical strategies, design principles, and lessons learned from customers who are leading the way.
