Is "Data First" Just A Marketing Ploy?
This week, Bren and Lenno are still reminiscing about the CXO Data Summit in Crete, but they dive straight into a question that follows them into every boardroom...what does "data first," "AI first," or "cloud first" actually mean?
Lenno questions whether it's really just about fixing whatever's in front of you and calling it a plan. And Bren lays out his theory that 80% of businesses are successful enough to never really need to change, so they throw money at data and AI initiatives without ever fully believing in them.

Bren: Hello and welcome back to another episode of This Is Not A Data podcast. We're still reminiscing about the CXO data summit in Crete and how good Leno's claps are. This week we're dissecting a phrase that gets thrown around in every boardroom. Something first. Data first, AI first, cloud first. You get the picture. But what does it actually mean? We get into the theory that 80 % of companies are successful enough to avoid real change and why one discretionary budget did more for innovation than any strategy deck ever could. Let's get into it. Hello and welcome back to another episode of, well hopefully you know the answer by now, but this is not a data podcast and I mean you'd be very surprised if I didn't have my good friend and co-host with me and thankfully that's not the case because good morning Leno.

Bren: For everybody listening, we're back in respective homes, which is lovely. Obviously, if we both saw us on the same camera, that would mean that one of us is in, or two of us are in Amsterdam and one of us is in not at home. But have you found it a little bit of a calm down since being surrounded by friends, community members, and actually just some of the sunshine and glorious weather of Crete?

Bren: how cool was that? I mean, it was also, I'm going to put you on the spot because you are the king of claps. What we realized was that when you sit in the room, didn't realize this, but when you sit in the room and you get some proper AV help, you need to have a clap to be able to, I think, align everything. Bren: You Well, I mean, this is not a clapping podcast, so I think we'll be all right for a moment.

Bren: one of the topics I wanted to get onto today was, I guess it's a bit like the Monday morning, what are you going to tackle first? And the reason for saying that is I was scrolling through LinkedIn and it's a bit of a guilty pleasure and recurring themes. And you can tell me whether I'm smoking my socks or this is kind of real. Everything seems to be going back to something first. There's a bit of an AI first. or data first or cloud first was the first one and I can't understand how we're still having these conversations because it's not everybody in the cloud. I so what am I trying to say? Have you found the same sort of thing and actually how was your Monday morning getting back into this swing of things because mine was pretty brutal.

Bren: That is very true. hadn't thought about that. yeah, I mean, this is why you do. This is where you get paid the big bucks, Leno. This is where you do what you do.

Bren: Interesting. Okay.
Lenno: What's your view to that?
Bren: about putting me on the spot? I think you're absolutely right with the problem first. I think there'll be many that are listening that have probably heard me wang on about being problem first and sound a bit like a broken record so I'm 100 % with you on that one. I think it's, but it's easy to stand back and say I've been saying this for eight years but actually when you're in the thick of business it can be quite hard to actually take those steps back and say actually you're we're either driving value for shareholders or we're trying to increase revenue or we're trying to decrease costs, whatever it might be. And you end up tackling what you think is next. And it doesn't always become problem first. There's a phrase that I used to use when we talked about strategy at various places I've worked and been involved in in the past. And the answer was their strategy is to be tactically strategic, which really just means we're going to fix what's in front of us. And that's the strategy that we're going to go forward. Now, that's it's not the inverted commas that the best approach, but you can see how that if there's so much going on, actually just fixing the next next important thing or next urgent thing is key. But it then leads you down a path that you almost lose that problem first part. And I think you're I hadn't thought about it in the same way that you've just described it, but the attitude and the problem, they do come together because you need the curiosity. Maybe it's the the whole people first piece as well, isn't it? Because you the curiosity to say, what is the problem? What is the problem we're trying to solve? How do we look at that one? And then everything builds off it. But I think I think there's a danger that businesses that are ambitious and moving forwards almost lose sight of that just to keep moving and end up being busy doing stuff and not necessarily tackling the most important or urgent problem.

Bren: I mean it's funny isn't it because Agile, I don't know, listen I'm gonna probably pour scorn on many of the project managers that I know. It's no, I mean we're not talking touching toes territory here, it's actually there's quite a defined rigorous way of doing it but we do use those as excuses to basically just make up as we go along.

Bren: Okay. Okay, neither am I. Yeah, I mean, this is very tangential and you could probably sort of understand my state of mind this morning. For everybody listening, I just did some sort of like kung fu moves. It was very impressive. But the, and I saw a birthday card the other day and I don't know whether, do you remember the song Kung Fu Fighting?
Lenno: Ja.
Bren: Now the birthday card literally just said, surely not everybody was kung fu fighting.
Lenno: Nee, dat zou een mis toch?
Bren: So anyway, so the mind is definitely all over the place today. But I think you're absolutely right. There's those methodologies, there's the approaches. And maybe the key or the kind of link is the interchangeability of words when actually the rigor is using the right word in the right place, whether it is lean or agile or problem first or people. Do you think we get, we as businesses, we as... data leaders can sometimes get a bit lazy in terms of being and using the right terms and then we hold the business to account over data quality because we're seven different names for a report for example.

Bren: Yeah.

Bren: Do you think one of the challenges I've observed is take the finance, the of the verticals across the business, finance, HR, operations, sales, legal, whatever it might be.
Lenno: Ja.
Bren: mean, data is a thread that sits across all of those horizontally. And your ownership comment is very pertinent because I've had some really big ding-dongs in the past where somebody said, sales teams are saying. it's not our responsibility to put the data in the CRM or into the sales system. I was like, okay, cool. So can I put whatever I like into it there? And they're like, no, no, no, it's like, well, in that case, you, you need to own it. Now that's a very simplistic sort of flippant phrase, but do you think data in inverted commas feels a bit hamstrung and struggles to find its place sometimes because it doesn't sit nicely in a vertical that the CFO looks after all the finance and the CHRO looks after all of human resources. The CDO is reliant, it kind of has a touch point pretty much across the business and I think that doesn't always help.

Dus ik ga naar mijn prioriteitslisten, want dat maakt voor mij persoonlijk, voor welke redenen. ...might not contribute most effectively and efficiently into the overarching direction where you as a company would like to get to, or the group would like to get to. Now, getting this more detailed onto data. When is the first time or when was the last time that you've seen a role description of a sales manager? of een vervoerdersmanager, om een paar noemen, die ook de elementen het voedselen de, ik weet niet, de contentkwaliteit van de contracten, het prijsschema, de kusinformatie, weet ik heb dat gezien. Bren: I mean, I think you've articulated really nicely because the two things come to mind. One is a lot of the job descriptions we see are very activity based rather than outcome based. So it would be run the help desk or deliver a report as opposed to actually what's the problem. Ironically, the problem we're trying to solve. But I think that that highlights the, as we were talking. I wrote down the words, how do we make somebody care about data? And I think what, it'd be interesting to your thoughts is as a data executive and senior within a business, a lot of what we do relies on influence relationships. And you were saying a little bit a moment ago, I was thinking actually it's a bit like a data business partner is almost one of those. roles that you need to be able to straddle between different parts of the business and understand different things. I going to say, think you're right. The bit that I haven't quite got my head around, and maybe I should have done after the last 15 odd years, when we want to be data first, or we want to be AI first, what does that really mean? Because as you've pointed out, there's a reliance on different areas and how businesses are structured. And the flippant answer would be we've been data driven for... donkey's years. That's what the CFO has done since the dawn of time. He or she has made decisions based on data. I think there's a real challenge with actually how data professionals find their footing within businesses that are evolving, that they know they need to do something.
Lenno: Mhmm.
Bren: But actually, that collaboration and probably going outside of what their true role descriptions are, is how progress gets made.

En vooral nu met de hyper-automatie of de clever AI type possibiliteiten die we hebben aan onze disposeren. We kunnen bijvoorbeeld veel meer scans runnen op basis van alle data die er en dan noemen uit wat de opgelegde focuspunten om daarnaar En moet niet necessariel een exacte maar het kan ons een indicatie door door alle data die er voorbij door een organisatie te kiezen en dan geef me een top 5 van topics om daarnaar Ik denk dat dat helpt om een conversatie Het moet niet zonderzijds opgepast zoals We hebben dit gedaan op basis van data, dus data komt eerst.
Bren: Yeah.
Lenno: Ik denk dat het naar een persoon een groep van persoon die de curiositeit om met de ideatie om te Ik wil nu een soort van performance scanner van mijn organisatie
Bren: Mm-hmm.
Lenno: Ik weet wat er uit dat analyse maar laten het is een ideatie waar we een jaar of een jaar geleden zouden we de Big 5 consultancy companies die zouden schoppen en ons voor miljoenen om een rapport dat zouden nemen, ik weet weken of maanden om te produceren en interviews
Bren: Mm.
Lenno: en zo. Er zijn methoden of mogelijkheden om dat veel sneller
Bren: And I guess the thought that I have now is, is that not just the normal course of business? Are we getting, I was going to say getting above our stations, but are we conflating different things with saying actually that is just doing innovative companies good business?
Lenno: Ik denk dat het naar goed business en

Bren: No, there definitely is. And I came up with a theory, I mean, just humor me for a moment, I came up with a theory a while ago, that I think there are three types of businesses. If you imagine them in a long line. At one end, you've probably got 5 % of the market who use, in a bit of commerce, use data to change. And they are, they're on the naughty step. They've probably been impacted by the regulators. They have to use data and change. their fundamental business model is in doubt. you can imagine, I don't know, a bank that Barclays, when it was manipulating rates, they need to use the data to be able to change, although maybe not the best example because they're massive, but you know, there's 5 % of the market that use data to change. And then the other end, the opposing end, there's 15 % of the market who use data as their modus operandi to disrupt. The monso's, Netflix,
Lenno: Hmhmhm.
Bren: those businesses where anybody comes, they are data driven from a digitally driven from the off. Fine. And then the middle may be slightly unfairly, but I call it the herd and the 80 % of businesses in the middle are usually successful enough that they make money. They continue. but they're not far enough along the regulatory north-east step end or being disrupted. So what they do is they throw some money at data initiatives and say, we're in inverted commas again, we're doing data. But actually the reality is they don't fundamentally believe this is gonna change, but they need to be shown for doing something. Now, I think AI, they're doing the same sort of thing with AI at the moment. So you've got 80 % of businesses in the middle that are too successful almost or make enough money to not really need to change. And then you overlay the leadership angle that chief execs don't want to be the people that are responsible for sort of disrupting good compound year on year growth. And I think this big part in the middle is where most businesses sit that they find it really difficult to drive change because they don't necessarily see the value of it. They know it's there, but it's a bit too ethereal. But if you get it right, and this is where I think you're coming to is, If you get that bit right, then you can see the knock-on effects that actually work really well. If we target this market and we find that new product, where have we got something wrong? But I think too many companies just flirt with the idea of doing some data initiatives rather than actually wholeheartedly believe it.

Precies ook oudere, oudere, meer... misschien een bepaalde mensen, en ik gebruik de woorden bepaalde om te reflecteren naar je middelsection van bedrijven, die waarschijnlijk beginnen op te Nu, binnen een bedrijf hebben we vorm van vrijheid binnen het frame. En is waarschijnlijk dat frame dat companies are giving that is at this stage still giving so much restrictions. That individuals are bound to a certain extent in embracing new possibilities, embracing the curiosity and by that being restrained in maybe evolving or fueling progression for a company to radically change.
Bren: Hmm.
Lenno: Ik kan bedoel niet de bedoeling, maar was jaren geleden, toen ik een artikel dat in een particular bedoeling, en sorry voor de mensen die luisteren, ik kan bedoeling maar in die bedoelingen werden beoordelen een specifieke budget en door dat kunnen eigenlijk doen wat ze wilden doen. ...en lang als ook de bedrijf zelf voorkomen. Nu is niet een onbemiddelde budget. Het was het budgeten elke individueel over de bedrijf. Wat het geïnvieligde was dat mensen met een brieven idee ook begonnen... ...en op bedrijf ...want ze hadden bepaalde investeringsevloer Dus om de alliënten om de investeringen die er ook zijn voorziening Wat
Bren: Yeah.
Lenno: het eigenlijk triggert is vrijheid, het triggert curiositeit, het triggert een vorm van mentaliteit, het triggert collaboratie.
Bren: Mm.
Lenno: En uiteindelijk krijg mensen die genuimelig achter een bepaalde initiatie om dat ook voor te realiseren. Dus van de verwerking van de bedrijf, de bedrijf is een vorm van gemeenschap in de bedrijf waarbij mensen elkaar voor hulp ontstekken deze connecties. Dus het is veel meer een... een mentale mentaliteit in samenwerkingstijg te zetten
Bren: Hmm.
Lenno: dan iets anders. En misschien is nog meer waardevol.
Bren: Have you seen it, I mean without belaying any confidences, have you seen it work well in organisations you've been involved with?
Lenno: Ik kan niet direct vertellen. Ik ben in organisaties waar ik een budgetbouwer die kunnen werken in dat budgetair frame. Typisch deze budgeten ook gealloceerd naar specifieke initiaties die we opgebreid in de aandeelbudgetse cycle. Dus van daaruit is al geërgeven om op die... dat gebouw. Ik ben niet in een bedrijf waar ik het een voorbeeld waar het budget een discretionaire budget Je kunt het gebruiken voor alles. Ik ben in die bedrijf Ik zal zeker kijken naar de bedrijf en voor de mensen luisteren. Dit is een kleine cliffhanger. Houd me opzich eerlijk. Ik zal dat later Ik ook al in bedrijven waar er ziel budget voor of op mijn gesprek en de bedrijven. Maar alles, elke financiële beslissing, met de ultieme executief in het executiefbord. In elke situatie, ik denk dat elke individueel de mentaliteit worden geïntegreerd om samenwerking dan ook de sponsors zodat er genoeg ondersteuning of geluid om een bepaalde problemen Zonder problemen, als iets niet kapot dan kan je fixeren. Maar we geloven dat we een rondje met een groot schip. Ik geen schipkapitaine. Laten er zeker van
Bren: you
Lenno: Ik heb gezegd dat het veel tijd en energie om een schip die al in een bepaalde richting Ik dat ook aan veel van al gestudeerde bedrijven Ze hebben in een bepaalde richting geopereerd en hebben ook heel succesvol in dat gebied. Maar het maken van bepaalde bepaalde een moeilijk en energiebewaarde bedrijf. Dus soms in dat oefening zie bedrijven ook in de bankrook want ze kunnen maken die nodig is voor de echte overleving of de levensverstelling. Terwijl nieuwe bedrijven eigenlijk veel van deze evolutie stappen en
Bren: Hmm.
Lenno: met al die capacities nu op de schakelende plaats
Bren: It's I mean, I think it's fascinating because there's no real right answer. Maybe there's also no wrong answer. think it we data professionals, I think just need to be careful that we don't try and fit everything in a box or a framework or exactly a discrete solution because
Lenno: Ja. Ja.
Bren: you've wonderfully articulated it. It kind of it kind of depends. It depends on the business of budget holder, non-budget holder, influence, no influence. There's all these sort of pendulum or spectrums to work through. I think what I would say is the moment we stop trying is when I think we lose the battle. there's certainly, and I'm sure everybody listening can identify, is everybody will have an opinion on data in inverted commas. It's like stocks and shares, everybody's got an opinion. And I think that makes our life. really difficult at times. I you wouldn't tell the CFO how to do their job but there's plenty of opportunities to tell the senior data person how to do theirs and that doesn't sit very comfortably but I think it's probably a byproduct of how businesses have set up and the challenges that we face.
